What spare parts to hold for an imported Chinese production line.
TL;DR: Hold small, cheap, line-stopping parts on your own shelf (seals, belts, contactors, sensors, one of each critical bearing). Let a regional buffer hold the mid-value wear parts. Leave everything else in China — if you have a channel that moves it in days. The expensive mistake isn't holding too little; it's holding the wrong things while the part that actually stops you is nowhere.
The question nobody answers at handover
Every new line owner asks some version of it: "Which spares should I buy with the machine?" Direct-sale suppliers usually answer with either "don't worry, parts are cheap" (true, and useless — cheap in Guangdong is not cheap when your line has stood for nine weeks) or a padded list of everything they'd like to invoice. Neither is a strategy.
A holding strategy starts from one number: what does one day of downtime cost you? For most small and mid-sized lines in our markets that's somewhere between "painful" and "existential" — which means the right question isn't the price of the part, it's the lead time of the part times the days you can't afford.
The three-tier strategy

Rule of thumb across the tiers: a sensible first stocking for a new line runs 3–6% of equipment value, weighted heavily to Tier 1. An annual maintenance-and-spares contract, where you'd rather make it someone else's problem, typically runs 3–8% of line value per year.
The classic failure mode: a shelf full of the parts that were easy to sell on day one — spare filters, extra belts, a second set of guards — while the one obsolete PLC module that actually stops the line was never identified as a risk. Stock lists written by the seller's invoice, not the line's physics, all look like this. Insist the kit is justified part-by-part against failure consequence and lead time.
Five parts people wrongly leave in China
- The odd-size bearing. Standard bearings are everywhere; the one non-standard size on your line is nowhere. Find it now.
- Obsolete-generation electronics. If the machine is five years old, its drive or HMI may already be discontinued. Buy the spare while it exists, or plan the controls upgrade deliberately.
- Machine-specific sensors. A generic proximity switch is a day away anywhere in Africa. The special-geometry one that came with the machine is not.
- The sealing element that touches product. Food-contact seals age on the shelf too — hold them, and rotate them.
- Anything with your machine's serial number in its part number. That's the maker telling you nobody else stocks it.
Documentation is a spare part
The cheapest component in the whole strategy is paper: the full parts list with part numbers, drawings, and photographs of every nameplate — captured while the line runs, not reconstructed by torchlight during a breakdown. When we commission a line, this file is part of handover. If you bought your line elsewhere and never got one, building it is an afternoon's work that will one day save you a month: identification is where the three-month spares cycle begins.
